I too had an unlimited supply of free stainless to build from. but after many many long hours of research i decided against it.. to go with a cast-able refractory for burn chamber and heat riser.

yea you definitely need to split your wood down into small sticks. i would personally increase the height of the outside pipe to at least double what you have should increase flow.. you may want to experiment with 2 more t/s for a chimney topper should cut down on wind blow back... make it look like an H out side

look like you have a 5in burn chamber feeding 6in exhaust aswell.

did i hear you right.. 1.5 inches between top of riser and barrel? might be you problem.. open it up to 2.5 -3 in.. how does it run with barrel removed?

pool filter sand has large particles. makes a great sand for fish tank substrate though...

with it being a shop your are probably going to want heat on demand type system not one with a mass as mass heaters take a while to fire and get up to temp. a double barrel system or rmh with bells should suffice quite well
